Try moving the ball stud on the servo horn closer to the servo , this will limit the horn throw

Hi, just tried to shorten it. Can’t get a sweet spot. It seems to then as I use the car it seems to lose that position.

not shorten the arm , unscrew the brass stud that is screwed into the servo horn and refit it closer to the servo on the next hole in the servo horn , this will limit the throw

The first thing that needs doing is removing the push rod from the speed controller and reattach it so the push rod is on top of the wiper, this will reduce friction and give a more even throw from forward to reverse.

Because of the angle from the top of the servo horn to the bottom of the speed control wiper you are introducing friction, this can be seen where the push rod is cutting into the wiper.
